First of all, you need to install and activate the WP User Avatar plugin on your WordPress site. With WP User Avatar, you can use any media library image as Gravatar and change Gravatar from the WordPress dashboard. After the plugin activation, it will add a new menu item to your WordPress site with Avatars label.

Just click on it. This will take you to the settings page of the plugin. Just follow the screenshot to change the default gravatar image with your custom gravatar image.
